I don't know if I've left it too late and it will just be too difficult.

It will most surely be very sensitive at first, that's to be expected -- but don't fear, as long as you don't rub the head to anything, it shouldn't be a problem (natch, if you undergo circumcision and your glans hasn't ever been exposed, then it will most surely be rather painful but at least very inconvenient for a good deal of weeks or some months, until you have lost enough of that sensitivity). In any case, try that pull forward method Ivan and I have been describing here. With that you can perfectly avoid paraphimosis (not that it would be much of a threat once one knows how to return it to normal), and you don't have to expose the glans while stretching. This won't help the "problems" your high sensitivity may give you, but definitely results in less discomfort while stretching. The sensitivity "issue" can then be solved with separate exposing exercises of your choice -- safely, without the threat of aforementioned paraphimosis.
